How we approach BPA projects

The mistake most companies make with process automation is starting too big. A nine-month "digital transformation" project that covers every department usually delivers less value than four well-scoped three-week projects. We work in the latter pattern.

1. Discovery & triage. One or two working sessions to map your current processes by time-spent and pain-felt. We rank candidate processes by expected ROI.

2. Narrow first build. The highest-ROI process first. Two to four weeks, scoped with fixed pricing. Ships live.

3. Prove, then expand. Two weeks of tuning after launch. Measure results. If the ROI is there (it almost always is on the first process), scope the next one.

This approach means you see real savings within the first month, not twelve months. It also means we can walk away after project one if you do not want to continue — no multi-year retainer lock-in.

Baseline: three bookkeepers spending an average of 40% of their week (around 16 hours each) capturing invoices and bank statements into Xero. Supplier invoices arrived as email PDFs, photos of paper invoices on WhatsApp, and some via direct Xero bills. Error rate on manual capture: roughly 2% — enough to cause monthly reconciliation pain.

What we built: an invoice-capture pipeline combining document AI for line-item extraction, a confidence-based human review step for anything below 95% confidence, and direct Xero posting with proper VAT and GL coding. What it costs

On "AI ROI" vs "headcount replacement": the honest ROI on most BPA projects is capacity, not redundancies. A team that can do 3x the work with the same headcount creates more business value than the same team fired and replaced by software. Projects that are sold as headcount-reduction tend to be abandoned by the team that has to implement them, which kills the ROI entirely. We design for capacity.

POPIA, FICA, and compliance

Back-office automations touch the most sensitive data in the business — bank details, ID numbers, credit information, signed contracts. POPIA and FICA compliance is built in from the first line of scope. Standard inclusions: data stored in ZA-region infrastructure with documented processors, role-based access with full audit logs, explicit consent tracking on every personal-information field, retention policies aligned to FICA's five-year requirement, and documented data subject access request (DSAR) handling.

If the automation vendor cannot tell you where a specific document is stored and who has accessed it in the past 30 days, they are not POPIA-compliant.
